Thanksgiving is the hardest potluck to coordinate

Every other gathering has a loose menu. Thanksgiving has a fixed one, and everybody knows what is supposed to be on the table — which means duplicates are far more likely, not less. Three people will bring green bean casserole and nobody will bring gravy.

So the categories on a Thanksgiving sheet should be the actual dishes rather than generic courses. "Vegetable side" invites a duplicate; "stuffing", "potatoes", "cranberry sauce" and "gravy" as separate lines do not.

Oven space is the real bottleneck

The turkey occupies the oven for most of the day at a temperature that suits almost nothing else. Everything arriving cold and needing twenty minutes at 200°C is competing for the same forty minutes after the bird comes out to rest.

Ask what needs heating. Then ask the two or three people whose dishes need the oven most to arrive early, and tell everyone else to bring theirs ready to eat or in a slow cooker.

Ask about chairs, ice and serving spoons

The dishes get claimed enthusiastically. The unglamorous things — folding chairs, a second cooler, ice, serving spoons, plates, somewhere to put coats — get forgotten every year by the same host.

Put them on the sheet as claimable items. Somebody will take them, and it costs one extra line.

Sides get over-supplied and nothing else does

Left to choose freely, people bring what travels well and reheats badly: casseroles, roasted vegetables, three versions of the same potato. Mains, bread, drinks and anything that has to be made fresh are the categories that come up short, every year, at almost every table.

The fix is to set the number of slots per course before anybody signs up rather than after. Decide you need one main, two starches, three vegetables, two desserts and one bread, and let people claim against that. A sheet with a fixed number of rows per course does this by itself — when the dessert rows are full, the next person looks at what is left.

Quantity is worth asking for in servings rather than in dishes. "A tray of stuffing" means nothing to anybody reading the list; "stuffing, serves about 12" tells the host whether they are short before the day rather than at the table.

Send it three to four weeks ahead

Thanksgiving guests are often cooking for more than one event, and the popular dishes get claimed by whoever answers first. Three to four weeks gives people time to plan; one week gets you a pile of last-minute desserts.

Send one reminder in the final week. That is when most of the remaining sign-ups arrive.
